Switching Cost

Twilio's lock-in is the phone numbers. You own your numbers and can port them, but the porting process takes 2-4 weeks per batch and requires carrier coordination. The API calls in your code translate to other providers with moderate effort. Teams sending basic SMS notifications can switch in a few days. Teams with complex IVR flows, Twilio Studio automations, and numbers in multiple countries should budget 4-6 weeks including number porting. The hidden cost is carrier relationships: Twilio has negotiated delivery rates and routes that take years to build yourself.

What open source can't replace

You can run your own video and notification stack with LiveKit, Jitsi, and Novu. You cannot self-host SMS or voice. Those require carrier termination agreements, shortcode acquisition, and per-country compliance work that nobody is going to open source. If you only need video rooms or in-app messaging, the OSS path works. If you need an SMS that lands on a phone in Indonesia, you pay Twilio (or one of their competitors).
